Custom software or off-the-shelf? An honest decision guide

We build custom software for a living, so you'd expect us to always recommend it. We don't. Off-the-shelf tools are the right answer more often than custom shops like to admit — and custom is the right answer more often than the SaaS pricing page suggests. The honest version of the decision comes down to three questions.

1. Is your process actually standard?

If you run bookings, invoices or a shop the way ten thousand other businesses do, buy the tool ten thousand businesses have already debugged. Custom software earns its cost where your process is genuinely different — where you're currently forcing your operation through a tool shaped for someone else, or paying staff to be the glue between five systems that don't talk.

2. What does it cost at the size you're heading for?

Per-seat, per-brand and per-transaction pricing is cheap at the start and quietly punishing at scale. Do the arithmetic for where you plan to be in three years, not where you are now. We hit this ourselves: running many small brands on standard subscriptions priced like many separate companies. Building one system that treats a brand as a configuration was cheaper before the end of year one.

3. Who owns the data and the leverage?

On rented software your customer records, content and history live in someone else's schema, exportable in whatever shape they allow. That's fine — until you want to switch, integrate or automate something the vendor didn't anticipate. Owning the system means owning the data model, and the leverage that comes with it.

The honest summary

Buy when your needs are standard and your scale is modest — and spend the savings on the parts of your business that are actually different. Build when the spreadsheet-and-subscriptions workaround has become a job title, when the pricing model punishes your growth, or when the thing you need simply isn't for sale. If you're not sure which side you're on, that conversation costs nothing — and we'll tell you honestly if the answer is 'don't hire us'.
